Observation

You are probably not short on effort.

You are probably working more than ever. Adding services. Testing new ads. Hiring when you can. And growth is still slower than it should be. Or it has stopped completely.

The reason usually is not that you do too little. It is that you work on too many things at once, and none of them gets enough attention to truly take off. Every new service, channel, or idea adds its own complexity.

The answer is rarely "do more." It is to find the one decision that actually matters, and set everything else aside for now.

How I work

Before we reach for a fix, let's find the real problem.

The example is from healthcare, because I can show it down to the numbers. The pattern you will see holds just the same in construction, retail, or education.

Mitja, owner of Medicina Mataln, came in with a feeling you probably know: the business is growing, but slower than it should.

His original goal was clear: on the existing location, build a modern medical center with a wide range of services. At the time he had two services (family medicine and occupational, traffic and sports medicine) and a location with good foot traffic, so adding everything else people might need seemed to make sense.

That is where the logic breaks. The idea is good, and plenty of centers work this way. But every new service brings new capacity, a new sales channel, new communication, a new process. Instead of one clear line of growth, he would get eight smaller, scattered battles.

Owners usually run on the confidence of a plan they have already committed to. That is necessary, otherwise the business never moves. But confidence and being right are not the same thing.

Then came the insight: growth would not come from new services, but from focusing on what already works.

From it, the right decision: deepen the two existing services and repeat that model across locations, rather than add new ones.

This pattern shows up everywhere, not only with Mitja. It can sit at the level of a company's whole strategy, or in one area, like a single department (marketing, sales, HR, product, PR). And it is always one decision, or one insight, that moves everything else. Never a longer list of ideas.

And once more, in a completely different industry.

An established outdoor landscaping company working with artificial grass, around 3 million euros in revenue, a strong online and physical presence, an excellent store and a large showroom. Everything worked, except one thing: a deep seasonal drop every year that they could not stop, no matter how much more they put into marketing.

Here the block was not in the goal, it was in the strategy. All the marketing chased inbound enquiries and calls, so only the people who, in the dead season, rarely got in touch anyway. Instead, we went out to the market: targeted flyers announcing that the team would be in their area, with the option to book a free demo and site check. Then we sent the team and the vans there and closed the work on site.

Sales doubled. Part of the customers bought only months later, which is not even counted in that number.

No result you were hoping for?

There is no result. That is the symptom. The cause sits deeper than it seems, in one of the three layers below.

This is where it all ends: there is no result. Now we work backwards to find where it began.
Execution
The plan was right, the work was not. Here the plan is clear and broken down, yet it still does not happen. That is what separates execution from strategy.
Strategy
We worked hard, just in the wrong direction. If you cannot say in one sentence who does what by when, the block is here, not in execution.
Goal
The foundation was set carelessly. We chose the wrong thing, or too many things, so none got enough.

A goal is not the starting point on its own. Before it there is always the insight that makes it possible. If the goal is wrong, even flawless work will not fix it. You can do the wrong thing perfectly. There is still no result.

In practice, the block most often hides in the goal, even when it looks like an execution problem.

The three layers · in depth

A goal is not a point. A goal is two points.

Most people think a goal is a point: "50k a month", "more clients". But a goal has two points: from where (where you are today) and to where (where you want to go). And it is the "from where" that almost everyone skips.

Setting a goal without an honest look at where you stand today is like typing a destination into a navigation app but not your own location. The route you get is wrong, no matter how well you drive. And that route is the next layer, strategy.

Your starting point has two faces: where you are today (honest numbers, not a feeling) and where the market is today (season, competition, and above all, what your people already think and believe). Once you know both, you stop talking past people and start speaking from where they are.

The question of this layer: are both points clear?

  • Where are we today, in one honest number?
  • What is happening in the market right now (season, competition)?
  • What does our customer already think, before they ever hear of us?

Only now does the goal make sense, and only now can we choose the right path to it. That is strategy.
